In April, Visa Inc. announced a tectonic shift in how we shop and pay for things online. The payment giants new Intelligent Commerce platform will let artificial intelligence agents browse, compare and purchase products using your credit card. Visa promises robust consumer protection and emphasizes user control at every step.

But as AI agents prepare to facilitate our most personal financial decisions, interviews with dozens of cybersecurity experts, compliance specialists and AI researchers raise a crucial question: Are we truly ready to trust machines with our spending money?

Visas AI vision sounds appealingly simple. You only need to tell your AI agent to find the best running shoes under $100, for example, and it will handle the browsing and comparison shopping, present you with options and seek your final approval before completing the transaction.

No more scrolling through endless product listings or comparison shopping across multiple sites. The AI will learn your preferences and make increasingly sophisticated recommendations about what you might want and when you might want it.

AI-driven commerce will fundamentally change the way we shop and buy things for the first time in a generation, Rubail Birwadker, SVP & global head of growth at Visa, said in an email. The company promises that consumers will be able to set spending limits and conditions, and every transaction will require a passkey prior to completion.

Derek White, CEO of Galileo Financial Technologies, sees a natural progression. Autonomous-payment systems represent the next evolution in embedded finance and customer experience, he says, describing event-driven payments that trigger purchases when specific conditions are met, such as automatically buying concert tickets when your favorite artist announces a tour.

The efficiency gains seem obvious. Mike Habermann from e-commerce fulfillment platform Radial predicts AI agents could handle 10%-15% of all purchases by 2026, eliminating frequent shopping pain points for tech-savvy consumers.

But the rosy picture leaves many big questions unanswered. Who really benefits when machines shape our spending decisions? And what happens when the AIs recommendations dont truly align with our interests?

Hidden influencers

AI systems dont just execute our wishes; they can actively influence them.

Eric C. Chaffee, director of the Compliance, Risk Management & Financial Integrity Institute at Case Western Reserve University School of Law, notes that platforms like Visas Intelligent Commerce are a fundamental departure from how financial technology has operated.

Says Chaffee: Fintech generally has trended toward greater automation. To this point, however, Fintech has assisted consumers in entering transactions that they choose, rather than using AI to automate the choice to enter into transactions itself.

In doing so, these AI systems dont just execute our wishes; they can actively influence them. Every recommendation and personalized suggestion, every decision about which products to highlight and purchase, represents an opportunity for manipulation that goes far beyond traditional advertising.

Unlike human shoppers who might notice theyre being steered toward expensive brands, AI agents operate in black boxes. When your agent consistently chooses one coffee brand over another, for example, you have no way of knowing whether its genuinely matching your preferences or following undisclosed incentives baked into its algorithms. If the system learns that you like premium products by gradually steering you toward higher-priced options, is it following your wishes or shaping them?

One of the most predictable yet underexplored risks emerges when we examine how online search engines have evolved over the past two decades. Modern platforms like Alphabet Inc.s Google have transformed from pure information-retrieval systems into sponsored recommendation engines that prioritize paid placements over genuine relevance. Visas current system doesnt operate this way, but AI shopping agents could face similar commercial pressures, which could have consequences for consumer choice.

The pattern seems almost inevitable. When you search for running shoes on Google, for example, you can at least see the Sponsored tags that identify paid advertisements. But future AI agents operating in algorithmic black boxes could potentially prioritize sponsored products while presenting their choices as purely objective recommendations based on your preferences. Consumers might never realize that their personalized recommendation came from the highest bidder rather than a genuine analysis of their needs.

The financial incentive for platforms to eventually accept payments from merchants, brands and advertisers to influence AI recommendations could prove enormous. Why settle for transaction fees when you might also charge for preferential product placement? The temptation for companies to monetize these recommendation algorithms may prove as irresistible as it did for search engines.

If this commercial bias develops, it would likely happen gradually, following established patterns from other tech platforms. AI shopping agents might start with genuine recommendations and slowly introduce more sponsored influence over time. When consumers notice their AI consistently recommends expensive or commercially advantageous products, such practices could become normalized and integrated into the platforms business model.

Unlike obvious advertisements, AI agents could claim their recommendations stem from sophisticated analysis of your preferences even when influenced by commercial partnerships. The complexity of AI decision-making could provide perfect cover for sponsored influence, creating plausible deniability that traditional advertising lacks.

Data security risks

This risk represents more than just biased recommendations its the potential for a fundamental shift from consumer-focused suggestions to advertiser-focused sales funnels, hidden behind the veneer of personalized AI assistance.

Beyond concerns about commercial influence, the technical infrastructure required for AI shopping agents introduces new security vulnerabilities.

Tim Erlin, security strategist at Wallarm, explains that the security issues will be in the APIs [Application Programming Interface] that connect to the payment infrastructure. Attackers will focus on the weakest links. And while theres risk in the payment tech itself, the attack surface for the AI agents and APIs they connect to is larger and more diverse. Well see new ways to impersonate identities and execute purchases that appear legitimate. 

The technology infrastructure Visa is building today mirrors the early days of subscription services, which also started with careful transaction-by-transaction approvals before evolving into automatic recurring charges. As consumers grow comfortable with AI recommendations and competitors seek advantages through greater convenience, pre-approved AI transactions seem inevitable.

This evolution toward automated approval is also where the most serious security concerns emerge. Nic Adams, CEO of cybersecurity firm 0rcus, explains that traditional payment systems rely on human friction and periodic authentication, while future implementations of services may rip the human out by letting agents transact directly. 

This crucial shift creates new vulnerabilities. Unlike traditional fraud where criminals must constantly evade detection a hacked AI agent can make purchases that appear completely legitimate because its using your actual account and mimicking your shopping patterns.

The core problem, Adams warns, is that hackers will target the AI agents access codes rather than your credit card directly. Once they control the agent, they can create networks of fake shopping assistants that generate new blind spots where fraud detection systems cant see whats happening.

Protecting your money will become a matter of properly setting up your AI agents permissions something most consumers will fail to set up properly once it becomes optional. Theres also the question of liability. Who bears responsibility when AI agents make unwanted purchases?

Setting aside security and liability concerns, the practical challenges of deploying AI shopping agents at scale reveal an industry unprepared for this transition. According to Shalvi Singh, a senior product manager at Amazon AI who has analyzed more than 400 artificial-intelligence projects, AI deployment costs consistently exceed benefits, with 40% higher implementation costs than expected and an average $2.4 million integration barrier. More troubling, 73% of teams lack adequate AI knowledge despite executive pressure to deploy these systems quickly.

The regulatory landscape adds another layer of complexity, with 123 AI-related laws approved worldwide in 2022 alone. 

Perhaps most concerning of all is the bias problem thats already derailing AI initiatives. Singh has found that 44% of AI projects related to credit scoring were shelved due to bias concerns, pointing to what she calls a crisis of confidence in algorithmic decision-making. This becomes particularly problematic when AI systems influence other decisions, such as consumer spending, where bias can affect everything from product recommendations to pricing structures.

More questions than answers

People have developed an alarming tendency to trust AI more than their own judgment.

Visas promotional materials for its Intelligent Commerce platform focus almost exclusively on traditional fraud prevention and data privacy. This framework puts little weight on futuristic scenarios where authorized AI agents make poor decisions, whether intentionally or due to limitations inherent to AI systems.

I contacted Conor Febos, director of media at Visa, and posed several scenarios reflecting fundamental problems generally with AI and commerce. 

The first scenario exploits AIs inherent limitations. These systems are known to hallucinate, ignore nuances and often prefer similar matches over exact specifications when processing complex or difficult user requests. What happens when an AI purchases most of the items on your shopping list, but substitutes similar parts for the rest without clearly flagging the changes? Glancing over the list and seeing that most items match the request, you might approve the purchase without thoroughly reviewing the substitutions.

This could happen more than we think because people have developed an alarming tendency to trust AI more than their own judgment. Research shows people follow robots away from emergency exits and let AI override life-or-death decisions despite warnings that the advice might be wrong. For some, the same blind trust will apply to basic shopping. 

The second scenario involves customer knowledge gaps that human representatives can navigate but confound AI systems. Say a customer requests a gaming PC for $3,000 that can play Grand Theft Auto. A human sales representative would ask questions  which version, what settings, what frame rate expectations  but AI systems often fill these gaps with assumptions that may be incorrect.

So the AI in this instance might confidently optimize for an older version of the game, create a poor value system that prioritizes flashy components over performance, or recommend a completely nonsensical configuration all while sounding authoritative enough that a tech-illiterate customer trusts the recommendation.

Recent analysis by The New York Times reveals a troubling paradox: the most advanced AI systems are becoming more convincing, yet are still more prone to hallucination. OpenAIs newest reasoning models invent facts 51% to 79% of the time compared with 44% for older versions, while Google engineers report that reducing hallucinations is now the fundamental blocker to wider AI deployment. The very techniques that make AI responses sound more confident  like step-by-step reasoning and optimization for persuasive answers  actually amplify errors and make falsehoods harder for users to detect. 

How does Visas validation framework address such challenges? Visa, Febos explained, validates that the agents payment actions are aligned with the consumers payment instructions. AI agents would go through an onboarding process, and Visa would define ecosystem rules to ensure they perform up to network standards.

Febos outlined Visas five integrated services designed to ensure AI accuracy and user protection. One of the safeguards retrieves personalization signals based on the users purchasing behavior. 

While this might provide more context, it doesnt solve the core problem: Wrong purchases typically happen when customers buy something unfamiliar or make vague requests  exactly when their purchasing history offers little guidance.

Another of Visas integrated services promises to set up controls to ensure that the agents payment actions are aligned with the users original authenticated instructions.

This sounds reassuring, but sidesteps the crucial issue: What happens when customers lack the knowledge or trust AI too much? Even the authentication requirement that users are authenticated whenever they instruct the agent to make purchases only confirms the user authorized the transaction not that they understood what they were actually buying.

The only genuinely reassuring element on this list is the promise to & simplify tracking of purchases and the management of any disputes that may arise essentially, better tools for cleaning up the mess after AI makes poor decisions.

This gap between Visas payment-focused solutions and the broader challenges of AI commerce suggests that responsibility for AI decisions may fall entirely on consumers a concerning prospect given the complexity of AI systems and how they can make decisions that look reasonable on the surface but miss the mark on deeper intent.

How protected are customers from this? Case Western Reserves Chaffee offers a sober warning: Consumers should consider what risks they are assuming. If a court views them as assuming the risk of this new program, it may be less willing to help them if they get into trouble.

Deeper stakes

The convenience is real. The risks are just beginning to emerge.

Visas Intelligent Commerce is more than a new electronic-payment feature; its a test case for how much financial autonomy were willing to surrender to artificial intelligence. As we have seen, AI systems excel at processing data but struggle with longer context windows and human values that cant be easily quantified.

When these limitations intersect with financial transactions, the stakes become personal. An AI that misunderstands your preferences might buy the wrong size clothes or incompatible electronics. But an AI that learns your psychological triggers could systematically erode your financial stability. For consumers already struggling with shopping addiction or impulse buying, AI agents could become sophisticated enablers, learning exactly when and how to present irresistible offers that exploit vulnerable moments.

An AI that mishandles your money could affect your ability to pay rent. One that learns to manipulate spending patterns could undermine years of financial progress. Or worse.

In our rush to embrace the convenience of AI-powered shopping, we are inadvertently surrendering the agency to make our own financial choices. This isnt just about delegating shopping tasks. Its about ceding the fundamental human capacity to weigh trade-offs, resist manipulation and maintain autonomy over one of our most personal decisions how we spend our money. 

As AI agents prepare to take control of our wallets, the question isnt whether this technology will work as designed. Its whether well like what its designed to do. The convenience is real. The risks are just beginning to emerge. And once we hand over financial decision-making to algorithms, getting that control back may prove far more elusive than we realize.
